1UZ valve stem seals: at what mileage did yours start going, and how did you address it?

The valve stem seals on these motors harden with age, and you start seeing the classic symptoms: occasional smoke on cold startup, gradual oil consumption that gets worse over time, sometimes oily plug threads. It's not catastrophic but it's annoying and it's incredibly common on high-mileage 1UZs.

I want to collect community experience on this in one place since I don't think we have a good reference thread for it.

Three questions:
  1. At what mileage did your 1UZ start showing valve stem seal symptoms?
  2. Did you fix it (heads off, seals replaced), live with it (thicker oil, regular top-ups), or wait until something else forced the issue?
  3. If you fixed it, what did you learn that would help the next person?
Whether your car is at 80k or 300k, the data point is useful.
 
First symptoms showed up around 187k on my SC400. Classic story: faint blue puff on a cold start that cleared in under a minute, then nothing. Ignored it for a year, then oil consumption went from basically nothing to about a quart every 1,500 miles. Spark plug on cylinder 7 started showing oily fouling.

I pulled the heads. Not as bad as I expected once I was in there -- the seals themselves had gone hard and brittle, a couple were visibly cracked. Had the valve guides measured while I was in there and they were still within spec, which surprised me given the mileage.

For seals I went with Viton replacements rather than reinstalling OEM rubber. The OEM-spec rubber is what failed in the first place, and at the mileage these motors commonly see at service interval, it's not worth cutting corners on a job that labor-intensive.

A few lessons from the job: if you're in there for seals, do the valve guide clearance check while you have access -- it's five minutes and saves you pulling the heads a second time. Do both heads. If one set went, the other is right behind it. And blue smoke that clears quickly is almost always seals, not rings. Rings show up as smoke under load that doesn't go away.

Would be genuinely useful to collect mileage data across more builds here. My guess is there's a 150k to 220k cluster where most of these go.
